Nel ASA has a sales problem that its order book cannot paper over. The Norwegian hydrogen specialist closed the third quarter of 2026 with NOK 253 million in new orders — a 339% year-on-year surge — while revenue from customer contracts collapsed 63% to NOK 112 million over the same stretch. The gap between what customers are committing to and what Nel is actually billing has become the central puzzle for anyone holding the stock.

That divergence frames everything else happening at the company, including a leadership handover and a freshly secured American contract that will not generate revenue until 2027.

A Backlog That Has Yet to Become Revenue

Nel's order backlog climbed 34% to NOK 1,314 million by the end of the quarter. On paper, that is a substantial pipeline. In practice, it answers a different question than the one investors are asking. Bookings describe future business potential; they do not substitute for earned revenue, and a swelling backlog on its own says nothing about whether margins are improving.

The bottom line made that distinction painfully clear. EBITDA came in at NOK -93 million, and net loss reached NOK -141 million for the quarter. Those figures cannot be waved away by pointing to stronger order intake. A credible turnaround would need to show up in revenue and earnings — not just in the sales funnel.

Should investors sell immediately? Or is it worth buying Nel ASA?

The US Contract: Real, but Dated 2027

The most concrete piece of future business arrived roughly two weeks ago, when subsidiary Nel Hydrogen US landed an order worth about USD 12 million from an unnamed American technology company. The scope covers multiple containerized PEM electrolysers along with associated services, with delivery expected in 2027.

The contract gives investors something to look forward to next year. It does not demonstrate that the recent revenue weakness has already been resolved. That timing gap — signed today, billed tomorrow — is precisely the distinction that matters when reading Nel's numbers.

Cash tells a separate part of the story. Nel ended the third quarter of 2026 with NOK 1,078 million in cash and cash equivalents. That figure describes the company's financial starting position; the backlog describes contracted business potential. Neither one proves that profitability is improving.

A CEO Transition Layered on Top of the Operating Challenge

The announced management change lands squarely in this awkward stretch. Morten Holum, currently CEO of Hexagon Purus, is slated to succeed HĂĄkon Volldal and take the helm at Nel no later than May 1, 2027.

Until then, a stopgap arrangement is in place. Chief Financial Officer Kjell Christian Bjørnsen steps in as interim CEO from November 1, 2026. Torbjørn Berg, previously Vice President of Finance, becomes interim CFO.

Nel ASA at a turning point? This analysis reveals what investors need to know now.

There is no automatic link between a change at the top and a business recovery. What matters is whether Nel can convert its heavier order flow into operating performance. The leadership transition and the expected US delivery simply provide timing markers against which that execution will be judged.

Nel now holds a larger order book than it did a year ago. Whether that translates into a durable recovery will be measured in revenue and earnings — and on that score, the company has yet to make its case.
